Shift from reactive support to strategic, value-driven project planning

Context

The team operated under a reactive, request-based model, which limited the impact of innovation and optimization projects and made it difficult to anticipate key needs.

As a result, efforts were scattered, impact was low, and the team struggled to align with strategic initiatives.

Action

I designed and implemented Proactive Value Generation, a cultural and operational framework to transition the team toward a value-driven approach, based on two key principles:

  • Strategic resource allocation:
     50% to proactive project sourcing aligned with OKRs
     30% to operational support
     20% to maintenance and improvements of active solutions

  • Creation of the ‘Sentinel’ archetype:
     Strategic stakeholders embedded in key areas (Operations, Sales, Finance, Customer Ops), carefully selected to detect high-value opportunities and actively feed a curated backlog—prioritized by impact and feasibility.

Result

  • The team shifted to a more focused, forward-looking operation aligned with company goals.

  • The backlog now consists mostly of high-impact, strategically validated initiatives.

  • This strengthened the team’s position as a proactive value generator within Bright.
